The challenge

After successfully installing Jira Service Management in 2022 to manage services (mostly for IT but available for the whole organization), in March of 2023, Antolin launched Jira Software as an initiative to implement IT project management in Jira. The objective was simple: leverage Jira’s structure (Epics, Stories, and Sub-tasks) for teamwork and use Jira projects as the main entity for controlling, managing, and monitoring the organization’s IT workload projects.

Antolin faced challenges like improving traceability, customizing views, and integrating data effectively during the implementation process. Jira Cloud and Projectrak have unified the system of work for IT project managers and the IT PMO (Project Management Office for Digitalization), enabling customized views, better organization across various levels, and enhanced data traceability and management—from tasks and project management to a high-level view of the project portfolio.

The solution

Let’s explain this solution through three phases:

1. Transforming an ITSM portal into a Project Management platform

Antolin first started using the Atlassian platform with Jira Service Management to manage all its services and Confluence as a knowledge base.

One of the defined services was Digitalization demand management, and an initiative might enhance one or more systems or even become a project. Once the initiative goes through different stages, if it ultimately becomes a project, the “Create Project” transition is executed within the ITSM process.

These actions triggered a script to create a project with a predefined structure. Additionally, a listener is active to ensure that once the project is created, certain project data (e.g., information about the project’s origin) is updated in Projectrak. All of this is accomplished using scripts from Script Runner.

2. Managing projects

From this moment on, the project manager can start managing the project by filling out fields like Status or the plants impacted by this project and can monitor it through calculated fields like Unresolved issues or Dedicated IT hours.

There are different layouts with different information so that managers, project leads, stakeholders, and teams can easily find the information that interests them the most.

Additionally, project managers, managers, and PMOs can configure different view types to allow them to access their project portfolio and have a high-level overview of relevant project information. Here you can see the List View:

The project statuses are updated through the project board, providing an overall view of their current state, and with the Timeline view, they get a temporal perspective of projects that helps project managers and leads to:

  • Planning: It allows them to establish a timeline for the duration of projects.
  • Monitoring: It facilitates the Antolin team tracking project progress, enabling quick identification of delays and adjustments to plans accordingly.
  • Communication: It provides Antolin with an effective visual tool for communicating the project’s status to stakeholders, teams, and clients.

3. The eazyBI integration

Having the data within the projects, in addition to the gadgets specific to Projectrak, eazyBI and its integration with Projectrak are used for executive reporting.

One place for everything. Previously, the information was spread across up to three systems. Now, all project information is in Jira and Projectrak.
